In late March 2012 I changed my freezing motherland Estonia for nine months with Ugandan capital Kampala. I left with a goal which some called "Siisi´s mission impossible": to open a small cafè which provides first job experience to the youth with special needs.


2012 a märtsi lõpus vahetasin ma karge Tallinna Uganda pealinna Kampala vastu. Ma sõitsin üheksaks kuuks Kampalasse, et viia ellu plaan, mida mõned kutsuvad "Siisi mission impossible"-ks: käivitada Kampalas väike kohvik, mis pakub esmast töökogemust erivajadustega noortele.

Kaheksa kuud hiljem Kampalast/ Eight months later from Kampala


Mis on toimunud viimase kaheksa kuu jooksul? Üht ja teist.
Olen juba märtsi keskest alates Kampalas ning kuni septembri lõpuni tegelesin Mondo ettevõtluseksperdina sellega, et lükata käima uued kohvikust jätkusuutlikumad tegevused, mis toetaksid puuetega inimeste toimetulekut Ugandas; ning et tõmmata lahtised otsad kokku kohvikust jäänud küsimustes.
Tulemusena on Mondo algatanud koostöös kohaliku partneri Bluesky kooli ja Godwiniga kaks tegevust:
1. Tootmisüksus Bluesky kooli juures

Kuna Bluesky erivajadustega noorte koolis seni õppinud noored pole enam õpilaste eas, siis on kooli juhataja Godwin ja lapsevanemad otsinud võimalusi noorte edasisteks tegevusteks. Kooli juurde loodud tootmisüksuses töötavad 8 kooli vilistlast. Nad valmistavad käsitöötooteid ning tegelevad looma- ja taimekasvatusega. Keskuses valmivaid tooteid turustatakse siseturul, kuid ka välismaal. Tootmisüksuse eesmärgiks on toimida näidisüksusena, mis demonstreerib lapsevanematele ja ühiskonnale laiemalt erivajadustega inimeste töövõimet. Eesmärgiks on üksus panna tööle nii, et see kataks ära keskuse jooksvad kulud ning tagaks noortele elamispinna, toitlustuse ja taskuraha.
Kaheksast tootmisüksuses töötavast noorest neli said oma esimese töökogemuse Pop Up kohvikust.


2. Füüsilise puudega naiste õmblus-käsitöö pood

Aprillis sattusin jutustama Kampala Füüsilise Puudega Kooli lõpetanud naisterahvastega, kes jagasid minuga oma suurt soovi alustada nende endi äri, kus nad saaksid kasutada koolis õpitud käsitöö- ja õmblusoskusi. Töötoa/poe eesmärgiks on luua töövõimalus füüsilise puudega naistele, kuid ühtlasi tõestada ka laiemale ühiskonnale erivajadustega inimeste töövõimet. Naised pakuvad poes õmblusteenust ning müüvad enda valmistatud käsitöötooteid - ehteid, kotte, punutisi. Naiste gruppi kuulub viis naist, kellest üks töötas varem Pop Up kohvikus.

Hetkel aitab Kampalas tegevusi ellu viia ja tooteid turustada Mondo vabatahtlik Kadi ning protsessi ja tema kogemust saab jälgida Mondo Uganda vabatahtlike blogis www.mondougandas.blogspot.com.
Tegevuste rahatus tuleb Eesti Välisministeeriumilt, Pop Upist jäänud vahenditest ning Bluesky kooli kaasrahastusest.

Mina ise olen ikka Kampalas, sõidan bodadel, kauplen, naudin päikest ja värskeid mangosid. Aeg läheb edasi, kuid Kampala suudab endiselt üllatada, õnneks ikka ka positiivselt!:) Muude tegevuste kõrvalt hoian erivajadustega noorte tööhõive probleemi ikka südames ja käsi küljes.

Quite a bit has taken place in Kampala in last 8 months.
I have been back in Uganda since March and until the end of September I have been working here as Mondo´s representative to pave a way for new and more sustainable activities to promote the employment of special needs; and to finalize open issues from Pop Up times. As a result Mondo, together with a local partner Bluesky, has started the two following activities:
1. Cottage Industry at Bluesky
Cottage Industry is a program of Bluesky with its main goal to provide employment for persons
with special needs at Bluesky and to function as model-project to demonstrate to broader public
that persons with special needs are able to work and participate in the society. Cottage industry
involves a variety of small scale production units that emphasize production of items in view of
the skills that the special needs shall have acquired in the practical skills training program of
Bluesky Education Center. Examples of production units are animal farming, crop farming and crafts making. The products of Cottage Industry are sold and the earned income is used to cover the living costs of the involved youth and provide them with a monthly allowance. During the project period 8 former students and graduates of Bluesky Education Center are involved in the Cottage Industry. Four of them got their first working experience at Pop Up Cafè.
2. A shop/crafts production center for ladies with physical disability
The aim of setting up a shop/crafts production center is to employ persons with physical
disability; and to demonstrate to broader public that persons with special needs are able to work
and participate in the society. The shop/production center is using acquired skills of tailoring and
crafts-making of the former students of Kampala School for the Physically Handicapped. The shop/production center involves 5 young women with physical disability and provides full-time employment to one of them and an extra income for the rest to facilitate their basic needs. The shop/production center is run by the group of young women themselves.

Mondo´s volunteer Kadi is currently in Uganda to support the set up of the activities and the marketing of the products. Please read about the process from Mondo volunteers´ blog www.mondougandas.blogspot.com
The activities are financed jointly by Estonian Foreign Ministry, from remaining funds from Pop Up Cafè and by co-finance from Bluesky.

I personally am still in Kampala and besides other things I am still keeping special needs employment issue in my heart and my hands involved.

Kohvikuprojekti lõpp/ End of the project


Kallid Pop Up kohviku toetajad,
Pean kurvastusega nentima tõsiasja, et kohvikuprojekt on jõudnud lõpule. 2012. a oktoobris avasime eestlaste toel ja MTÜ Mondo eestvedamisel Kampalas sotsiaalse ettevõttena töötava kohviku, mis pakkus tööd kohalikele puuetega noortele. 2014. aasta jaanuaris langetasime otsuse, et majanduslikel põhjustel kohvikuprojektiga ei jätka. Mondo jätkab tööd Ugandas, et edendada puuetega noorte iseseisvat toimetulekut.

Dear supporters of Pop Up Cafè,
In October 2012 I as a volunteer, together with a group of people and an NGO Mondo, opened a social enterprise based cafè in Kampala that employed persons with special needs. 16 months later, in January 2014 we decided not to continue with the cafè because it had not become financially sustainable.
Please find below some numbers and our analysis of the whole process.

Key Moments 2012-2014


  • April 2012 - I moved to Uganda
  • October 13th - official opening of the cafè
  • Increase of the sales in October and November are promising! Both months the sales are higher than fixed costs.
  • Sept-Dec - we do additional fundraising to cover costs until march when we expect to become profitable
  • Dec - I´m leaving Uganda. Instead of a raise in sales, sales go down 40% in two months in a row - we are not prepared for this
  • April 15th 2013 - I´m back in Uganda, together with a new volunteer Aliine who would be staying in Kampala for 10 months.
  • May 11th - Backyard opening party - our record month! 3 months in a row the sales are increasing 40%. However, we do not succeed to control the costs (see image below).
  • June-July - increase in sales stops. We start doubting whether it is possible to become profitable in the current venue.
  • August 30th - Pop Up shifting party (not closing).
  • Sept-Jan 2013 - Looking for new venue. No success.


Overview in Numbers

The project was supported in total with 17 768,92 euro by 149 people, organizations or groups of people. An average amount of donation was 78 euro (does not reflect group donations).
Additionally to Estonia, support came from people in Belgium, Holland, France, Scotland, Germany and Denmark.
The total cost of investments was ca 5696 euro and 10 370 euro was spent for covering all costs throughout the period that the cafè was running.
An average sales in a month was 1072 euro and in average we spent 811 euro in a month to cover losses.
The balance of Pop Up Ltd bank account is 1194 euro and the properties of the cafè have not yet been put in use.

The costs of volunteers were covered by Estonian Foreign Ministry and from European Union Youth in Action Program.


Analysis

Reasons why the cafè did not become sustainable
  • lack of expertise in restaurant industry among the team
  • business model-related
    • there are not many similar successful initiatives neither close to Estonia, nor in Uganda - might mean it is generally difficult to succeed with such model
    • generally difficult to succeed in restaurant industry
    • ethical reasons - our decision from the beginning was to act responsibly - i.e. pay taxes, acceptable salaries. We assume it made us vulnerable compared to our competititors.
    • most of services in Uganda are either very cheap or very expensive - not many examples from mid-market what we tried to do
  • too high expectations
    • 1 year of working in one direction might be too short time to expect results
    • limited budget limited the choice of location
    • lack of clear ownership - project partners were participating, but had additionally their full-time jobs and thereby the project had no real owner
  • choice of location
    • location in Ntinda was very good for staff and customers liked it, but did not attract walk-in customers
  • changes in cafè industry in Kampala
    • competition in cafè industry become much higher than it had been 3 years earlier when the business-plan was developed
Things that went okay, but not well enough to guarantee success
  • Menu
  • Marketing - we got well presented in media and social media
Things that went well
  • It got confirmed that persons with special needs in Uganda are capable of working in a cafè. Cafè is a good venue for employing persons with special needs because it provides variety of tasks for people with different strengths and capabilities.
  • Customers left with good impression - we hope we changed their understanding that persons with special needs are capable to work.
  • Together with NGO Mondo we agreed and got confirmation that promoting the employment of persons with special needs is an adequate and important field.

Next Steps

We have decided not to continue with the cafeteria in Uganda, because the risks are too high. However, we still find it important to promote the employment of persons with special needs. Mondo continues working in Uganda to support empowerment of disabled youth in Kampala.
I will return to Uganda in March to finalize the winding up of Pop Up Cafè and to ensure cooperation between Mondo and the schools for children with special needs. Properties of Pop Up Cafè will be used by the decision of the Board of Pop Up Ltd for initiatives that empower persons with special needs in Uganda.

Otsime vabatahtlikku, kes tagaks kohvikus kõrgkvaliteetse teenuse pakkumise


Nii, nii. Kohviku käekäiku on endiselt võimalik jälgida Aliine blogis.
Lühidalt vaid nii palju, et hetkel on Pop-Upi tegevus endises asukohas lõpetatud ning käimas on uue asukoha otsingud. Kui kõik läheb plaanitult, siis alustab kohvik uues asukohas jaanuaris. Kohviku kolimist ja uuesti avamist toetab Ugandas Aliine.

Märtsis lähetama kohviku juurde 10ks kuuks EVT vabatahtliku, kes tagaks värskelt avatud kohvikus kõrgkvaliteetse teenuse pakkumise.

Uus vabatahtlik on valitud! / The new volunteer is found!


Võitlustulle astub Aliine Lotman!
Aliine on 23.a värskelt antropoloogia kraadi omandanud aktiivne noor naine, kes on kirglik toiduvaldkonna huviline, on teavitanud Eesti noori arengumaadesse puutuvatel teemadel ning omab lisaks veel ka põgusat Lõuna-Aafrikas elamise kogemust.
Aliine sõidab Ugandasse aprilli alguses ning jääb Pop Upi juhtima kümneks kuuks!
Aliine peamiseks ülesandeks saab olema kohviku turustamine ning seeläbi kohviku käibe tõstmine. Oma vabatahtliku perioodi teisel poolel koolitab Aliine välja endale kohaliku järglase.
Start!


Aliine is a 23 year old young active lady who has freshly received her degree in anthropology. She is passionate about food, has been working on raising awareness on development countries among the youth in Estonia, and on top of that has a brief experience of living in South-Africa.
Aliine will be travelling to Uganda in early April and will be volunteering for Pop Up for 10 months!
Her main task will be the marketing of the Cafè whereby increasing its revenue. During the second half of her voluntary period, Aliine will be selecting and training a Ugandan manager who would take over her responsibilities.
Go, Aliine, go!
